CAIO as a Service

Who is responsible for AI in the company? In many mid-sized businesses the answer is: nobody really — or everybody a little. With CAIO as a Service we provide you with an experienced person as Chief AI Officer on a time-limited basis: with a clear mandate, a fixed time budget and responsibility for strategy, governance and implementation.

What a Chief AI Officer is responsible for

The CAIO connects management, departments and IT. He or she determines where AI is used and where not, selects providers and models, owns the AI policy and steers the implementation of the prioritised use cases. In short: one person where the threads come together.

Filling such a role full-time is neither necessary nor realistic for many companies. As a service you get the same responsibility in the scope your company actually needs.

What the service includes

The scope is defined together. Typical components:

Strategy & roadmap

TCO-based AI strategy, prioritisation of use cases, updating of the roadmap.

Governance & policy

AI policy, roles and approval processes, classification under the EU AI Act, alignment with data protection and IT security.

Providers & architecture

Selection and evaluation of models, tools and service providers; architecture decisions.

Implementation management

Steering internal and external teams, milestones, KPIs, reporting to management.

Capability building

Training planning, enabling multipliers, meeting the AI literacy obligation.

Market monitoring

Evaluation of new models, prices and regulation — translated into decisions for your company.

Models of collaboration

The service is set up as a fixed capacity per month — typically one to several days — with defined appointments at the company and availability in between. It starts with a more intensive phase for taking stock and strategy, followed by regular operation of steering, reviews and reporting.

  • Interim: building the AI organisation until an internal person takes over
  • Ongoing: a permanent part-time role alongside existing management
  • Project-based: responsibility for a defined transformation initiative

Why as a service

You get experience from many AI projects instead of a learning curve at your own expense, independence from providers and clear accountability to management — at plannable cost and without long-term staffing commitments. And if the role is to be filled internally, we hand over in a structured way.

What the CAIO is not

No substitute for management: decisions on business model and investments stay with you. No development team: implementation is carried out by internal teams, Sellium teams or partners under the CAIO's direction. No legal adviser: for legal questions we work with your law firms.

Responsibility instead of recommendations

Consultants deliver slides. A CAIO carries responsibility for the result — with a mandate, KPIs and regular reporting to management.

Mandate

Clearly defined authority and reporting line, agreed with management and works council.

KPIs

Progress is measured against use-case KPIs and the business case — not against activity.

Handover

Structures, documentation and policies stay in the company when the role is filled internally.

process

How CAIO as a Service starts

From the first conversation to an ongoing mandate.

  1. Step 1: Initial conversation & scope

Clarification of goals, scope, reporting line and time budget with management.

  2. Step 2: Taking stock

AI audit, Use Case Discovery and AI Readiness Check as the basis of the strategy.

  3. Step 3: Strategy & governance

AI strategy, roadmap and AI policy are defined and adopted.

  4. Step 4: Regular operation

Steering implementation, reviews, reporting — and, if desired, handover to an internal role.
